With last names there are 11 letters with 3 or more people in the hodges list

I prefer clubs and merge the lower profile clubs in 2 for 1 rounds.
eg Wests and Titans; Dragons and Roosters; Eels and South’s, etc
I’ve already done the letter thing before with my J team but happy to go with the majority (or Wrighty)

If we were to stick with letters, then how about first 4 rounds the round master picks 1 letter, rounds 5-8 the round master picks 2 letters (a max of 1 tier 1 letter), and for rounds 9-12 the round master picks picks 3 letters (max 1 tier 1 letter)?

That could work, but an added nuance is that every year I ask people to re-confitm in the thread they are all set to play. I do that around the beginning of December. Sometimes a person drops out at that stage. So I would want to wait until after that before finalising your 1-4, 5-8, 9-12 proposal in case it needs to be tweaked slightly and only agree in principal for now. I also think we might want to tinker a bit. a make it 1-5, 6-9, 10-12 so there can be more choice of letters for the last round master. Although wee have eliminated X and Z, letter Q is a dead end street and U and V are pretty useless as well. All the other letters are reasonable.
I have also thought of making 12 pre set pairings to pick from using roman numerals to define them. The very best letters paired with the dead end letters or with no letters like you have suggested.
Anthony Xureb - is he still the only ever first grader with a surname beginning with X? Still recall his shocker in the 91 finals series against the Bears I think it was.

Maybe round master picks a letter from pool A and tajhay picks a letter from pool B so he can even out the numbers a bit?
I’d probably stick with the letter idea because it’s quite simple and iirc this format is a lot more intensive than some of the other ones we’ve played so being around Xmas probably the less research the better for me personally but I’ll roll with the punches.
If u were looking for wingers V could be pretty handy…

Let's go with letters based on all the feedback. If nothing else it gives us a variation this year and we can do something different in the future.
@Mr. Brownstone would you possibly be able to audit my list of potential letter pairings...at this stage I favour this concept in terms of ensuring an even spread of letters. I don't favour asking tajhay to pick a letter each round as he will be busy being chris hodges and it also places a fairness onus on him which if he gets slightly wrong could lead to complaints which isn't fair on a volunteeer. Mr B's proposal is also in the mixer I am considering.
For now though if you could audit the following???

In terms of transparency the changes to the above letter combinations were suggested by Mr Brownstone and were
1) change to combos L&K and P&I
2) F as a stand alone letter
3) Combine E with G
